In February 2024, Klarna's new AI customer-service assistant was announced as doing the equivalent work of 700 full-time agents. Fifteen months later the company reversed course and started rehiring humans, its CEO conceding on the record, what you end up having is lower quality.
The trade press covered the walk-back in real time: cost, the CEO said, had been a too predominant evaluation factor. Klarna did not choose that ending, and you did not choose the mandate now landing on your floor either. Somebody two levels up signed a vendor contract, and a slide went up at the all-hands with a number on it. Corporate said use AI. Nobody asked whether the work you supervise is the kind of work these tools are any good at, and you cannot hand the mandate back. What you can change is which side of the outcome your name lands on: the one who ran it on evidence, or the one left holding a slogan somebody else paid for.
Corporate Said Use AI is the playbook for that exact seam: the supervisor who has to turn use AI into who does what, on which task, checked by whom, starting when. Most books about AI at work hand you a way of thinking. This one hands you the filled-in documents, in the order a rollout actually happens, across 17 chapters and eight appendices:
- The readiness assessment. A scored ready, conditional, or not-ready gate you run before a single license gets assigned, so a cold launch gets refused on standards-backed grounds instead of a bad feeling.
- The pilot-and-measure plan. Pre-registered success criteria and a real baseline, so you can tell a floor full of logins from a number that actually moved.
- The human-gate map. A line drawn task by task across your team's work, marking where a person must review, override, or halt what the AI produced, and naming who that person is.
- The evidence-based not yet memo. The document most managers never realize they are allowed to write: a defensible delay, on the record, with the evidence and the exact conditions that would make it a go.
- The frontline translation guide. Most published research on AI at work was run on programmers and desk workers; a dedicated appendix carries the honest translation onto retail, warehouse, food-service, and clinical floors.
None of it depends on a data-science team or a security function you don't have. The regional manager who recurs through the book, rolling an AI assistant across a dozen store floors, is a scenario reasoned through in the open to show each deliverable filled in, not a report of a real deployment. The reversal reel running alongside it, an airline a tribunal held liable for its chatbot's promise, a city chatbot caught telling businesses to break the law, a clinic chatbot's liability ruling still on appeal, is carried at the tier the public record supports, reported, court-ruled, or disclosed, never blurred together.
