In 2025, China sold 34.4 million vehicles and exported 7.1 million of them. BYD outsold Tesla in battery-electric cars for the first time, 2,256,714 units to 1,636,129. I watched it happen from inside the factories, and most of what you have read about why is wrong.
The subsidy explanation is the comfortable one. It is also incomplete. You have seen this film before, in an industry you lived through. In 2007 Nokia sold more mobile phones than any company on earth, and its engineers were not fools. They were solving last year's problem with last year's org chart while a different kind of competitor quietly redefined what the product was. Detroit, Wolfsburg and Toyota City are inside that same story right now, except this challenger's home market is already 47.9% electrified, and in December 2025 new-energy vehicles took 60.4% of Chinese passenger-car retail sales, past 60% for the first time.
I moved to Beijing in 2009 after a degree in East Asian Studies and Political Science, and I have spent more than 20 years in this industry: in Chinese factories, on the floor at the Shanghai and Guangzhou auto shows, and in negotiation rooms across three continents. Most analysis of China's EV revolution is written from conference rooms in Detroit or newsrooms in New York, by people who neither live in China nor speak Chinese. Others speak to the industry but were never in the room. I was. I call the vantage point insouder: part insider, part outsider. It is the only angle from which this story resolves.
What you will take away- Why NIO, BYD and Xpeng leapfrogged the incumbents: the specific decisions, not the copying myth. This is a story about strategic learning.
- How a tech-transfer economy became an innovation engine, through targeted acquisitions, returning talent and a generation of entrepreneurs the West did not see coming.
- What it does to your playing field. China's NEV exports doubled in 2025 to 2.62 million units, pushing into Latin America, Europe and beyond. If you build, finance, regulate or compete with cars, the ground has already moved.
I do not presume to teach the Chinese about their own industry. I bridge two ways of seeing it. Across 216 pages the book blends narrative, strategy and theory, and closes with a curated bibliography and an online learning hub for readers who want to go further.
Written for executives and engineers in automotive, energy, mobility and technology; investors and analysts pricing this shift; policymakers and strategists who need the mechanism rather than the headline; and for anyone curious how the world's largest car market became its most inventive.
China's auto industry turned like a speedboat while carrying the mass of an aircraft carrier. This book explains how, from someone who was standing on the deck.
